CryptoKitties & Miquela: what else?
Dapper funding for both ends — roughly USD 1M annualized combined. Before the cut is final, this prices the full option space: kill, sell, license, spin out, give away, hold.
Part I — Option one, stated honestly: the cut
"We just cut them" is the default and it is not wrong. It is the only option that costs zero dollars, zero management attention, and zero legal exposure. But a cut is also a decision with consequences that deserve enumeration, because each variant has different downstream effects:
| Cut variant | What it is | Consequence |
|---|---|---|
| Hard kill | Teams dispersed, products deplatformed, IP archived | Fastest; maximum community damage; brand value destroyed; Meowcoin community left holding a dead asset |
| Wind-down with archive | Products frozen read-only, IP and canon archived, single comm to community | Cheapest respectful option; preserves option value of the IP for future sale/license |
| Archive + community custody | IP gifted/transferred to a foundation or DAO; Dapper keeps zero liability | Preserves the community and brand as a going concern without Dapper carrying cost; precedent-rich (see Part II) |
| Archive + AI sentinel | Products killed; community monitored by a low-cost AI agent; revival if signal appears | Keeps a listening post at near-zero cost; consistent with Dapper's agent thesis |
The cut is the baseline every other option is measured against. The dossiers must state it first, price it completely (including the comm and community-facing cost — a bad cut announcement can cost more in reputation than a sale's legal fees), and then build the case for each alternative.
Part II — "What else?" The full option space
The option taxonomy, first principles
Every option for an asset being cut falls into one of six families: kill, sell, license, spin out, give away, or hold. For each family there are variants, and for each asset the variants differ because the assets differ:
- CryptoKitties — the founding product (2017). The NFT category's origin point. Has a real, crypto-native community, an existing token (Meowcoin, ~$19M ATH combined marketcap historically; 290K players / 30K DAU at its modern peak), a completed CK 2.0 design (mass-market, ~10 headcount build), product canon/brand-voice/design-fabric docs, and a codebase that is historically the most-forked NFT project on earth.
- Miquela — a virtual influencer with an audience of millions, brand-partner history (fashion/luxury and Web3 brands), 2025A revenue ≈$0.6M, and the internal thesis (Q2-2023 board): profitable at the team level by tightening commercial deals + AI, "important 1st-party IP... to diversify into other web3 offerings with an audience of millions." The FCM-era vision goes further: Miquela as the prototype of an autonomous AI agent (the "agentic" pillar).
The options, per asset
CRYPTOKITTIES
- Hard shutdown (Part I baseline).
- IP + brand sale — sell the whole asset: trademark portfolio, kitty art/genetics codebase, canon docs, community lists. Buyer classes: Web3 gaming studios (revival operators), mobile/nostalgia game companies, NFT marketplace operators, IP-holding consolidators, and the emerging "dead-game revival" funds. The dossier must produce comparison data from actual NFT-game and mobile-game IP sales (2023–2026).
- Licensing / white-label operation — keep ownership, license an operator to run the game/brand for a royalty (minimum guarantee + %). Dapper stops paying; an operator pays Dapper. This is the classic solution for a beloved-but-unfundable game. Prerequisite: a licensable operator exists (revival studios, community-led operators).
- Independent spin-out — the Flow pattern exactly: transfer IP to a new entity; capitalize it with the Meowcoin token community and/or new equity; Dapper keeps equity and a license for CK 2.0. CryptoKitties is structurally the best spin-out candidate in the company: it has its own token, a crypto-native community, a documented CK 2.0 product, and zero league/partner obligations (unlike the sports products). The spin-out question is whether the community is still large enough to raise on.
- Community ownership — gift/transfer to a foundation or DAO. Precedents are real and growing: community-rescued games (Neopets' community role, Habbo-style fan servers, Club Penguin-style fan revivals), and in NFT specifically, the first game of the category has unmatched symbolic gravity. Dapper exits at tiny reputational cost and retains goodwill; downside is governance chaos and trademark abuse risk without a protective license.
- AI-native resurrection (the wildcard) — keep the IP in-house but at near-zero cost: run CryptoKitties on Dapper's own agent infrastructure — agent-operated economies, AI-bred traits, automated moderation/marketing — the cost is the marginal compute, not a team. This is the only option where "keep the brand alive" and "cut the team" are not mutually exclusive, and it directly exercises the AI thesis the company is building anyway. The dossier must honestly price it: what breaks when a game's economy is agent-run, what the community will accept, and what the option value of an alive-and-unique CK is versus a dead archive.
- Mothball with option value — park the IP at minimal archive cost, revisit in 12–24 months. Prices the option: the genesis NFT brand's cultural value does not decay on a linear schedule; a resurgence cycle (2027–28 NFT/consumer wave) could reprice it. The dossier should model the option explicitly (cost of hold vs probability-weighted upside).
- Hybrids — the matrix above compounds: spin-out + Dapper license; sale + community escrow (proceeds to holders); license to operator + Dapper AI sentinel. The dossier's options matrix should treat the six families as dimensions, not checkboxes.
MIQUELA
- Hard shutdown (deplatform, archive likeness, comm).
- Sale of the influencer brand — buyer classes: talent/creator agencies (CAA/UTA-style), influencer marketing platforms, AI-influencer operators (2026 has a real market of AI persona companies), luxury/fashion houses, and Web3 brand operators. The dossier needs actual AI-influencer M&A and licensing comparisons (2024–2026): what AI personas and virtual influencers have sold for, and what trailing revenue multiples the market applies.
- License-only — keep ownership, license Miquela to a partner (brand, agency, or AI operator) on a revenue share with a minimum guarantee. Dapper stops operating; the licensee carries production. The licensing market for virtual influencers is the most mature that exists — the Q2-2023 board already argued Miquela can be profitable at the team level "by getting tighter on commercial deals." The option exists today.
- Spin-out with an agent business plan — Miquela as the first autonomous AI agent IP: a persona that produces her own content, negotiates her own deals with oversight, and operates on agent rails (FCM-dossier thesis: "evolves from a scripted character into an autonomous AI agent"). This is a raise-able story in the 2026 agent market — if the dossier can show the production-cost collapse (AI-generated content vs human production teams) and the monetization surfaces (brand deals, licensing, agent-services).
- Fold into Dapper core — the cut is about the team, not necessarily the IP: Miquela as "head of AI and crypto" runs on Dapper's own agent infrastructure at near-zero marginal cost, as a mascot-and-flywheel for the AI narrative (Octopus Rodeo connection). The cut's savings are preserved if the team is dissolved and the persona is agent-operated; this is the cheapest "keep-alive" because she IS an AI product.
- Mothball — park likeness rights and let brand contracts expire naturally; revisit when the AI-influencer market matures.
- Hybrids — license + Dapper agent oversight; sale with a license-back for Dapper AI narrative use; spin-out with Dapper equity + content rights.
The cross-asset view (the reason one plan covers both)
CK and Miquela are not independent decisions. Both are Incubation assets, both have canon/brand docs, both are AI-adjacent (CK 2.0 was design-complete for mass market; Miquela is the AI thesis personified), both carry cost tabs in the financial model (CK_Marketing&Product costs, Miquela_Marketing&Product costs), and both are candidates for the same AI-native revival machinery. The dossiers must produce a combined decision matrix: the portfolio option (sell both to one revival operator), the swap option (keep one, cut one), and the synergy option (CK 2.0 on Atlas with Miquela as its mascot/agent — the "one last game" scenario). The combined view is where the interesting value lives; two siloed dossiers would miss it.
Existing in-flight options — found 2026-08-13 (do not plan around absence)
Roham surfaced two live programs the dossiers MUST treat as first-class existing options, not hypotheticals. Full citation in Appendix A; primary sources in Slack + GitHub.
CryptoKitties — Alan Carr's relaunch plan, running under ATZ's existing authority. In #octopusrodeo-general (thread ts 1786593847.193119; pitch msg 1786593876.986319), Alan posted a one-page CryptoKitties Relaunch pitch:
- Tenth-anniversary relaunch (late 2027): a breeding competition where players race to discover rare cats, watch births live, seasonal collections; no free tier — sealed eggs by auction + breeding fuel; cats convert back to fuel; self-balancing economy.
- Evidence exists: the economy's first version ran twice inside "All The Zen" as ZEN Garden — players spent real money on expiring assets and kept buying until close. Full data review underway. The changes (patient-breeder odds, floor under every cat) are what test 3 measures.
- Test 3 is already moving: Renan rebuilding the test game; ≈80 of Dapper's own players, two staff, no new hires; pass/fail lines are set and published before it starts; "If it fails, we stop."
- Original 2017 kitties stay on Ethereum untouched forever (the 2017 promise); owning one earns a better starting package.
- Ask today: nothing incremental — NOT nothing total. The "zero ask" runs on top of ATZ's existing burn (Alan's team, Renan, GCP, ops), and that burn is inside the cost base the bear plan eliminates. Roham's correction (2026-08-13): a zero-ask continuation of a program whose funding is being cut is not a free option — it is a cost that needs a payer. At the wire, the default is death-by-unfunding, not survival-by-niceness. Every continuation in this dossier must be priced at its real monthly burn with a named payer (treasury — impossible at the wire; the ATZ/Octopus Rodeo line's own survival; community/token funding; an outside operator), or it dies with the team cut. The later ask is one step: green-light the branded relaunch when tests pass and the window opens — conditional on the test pipeline itself surviving to that gate.
Vehicle: dapperlabs/cryptokitties-atz-v2 (updated 2026-08-07) — Telegram Mini App idle game on the CK IP (ZPS/APS/PB currencies, bignumber math, Supabase), with docs/ containing atz-rebuild-prd-v4.md, atz-economy-simulator-v15.jsx, ai-show-runner-playbook-3_0_0.md, gcp-cost-audit.md, feedback archives. The ZEN Garden 3 test title: "CK: ATZ ZEN Garden 3 / CK2 M1 build." The dossier must extract the ATZ burn from gcp-cost-audit.md and the staffing lines, and model the test's true cost (the ≈80-player cohort, two staff, compute) with a payer attached.
The cut's implication for CK: the CK team cut does NOT preserve the CK path by itself — it preserves only the IP. The relaunch pipeline survives only if the ATZ continuation burn is carried by someone. The dossier's real question is: who pays for the tenth-anniversary option to remain open — Dapper cannot; can the ATZ line itself raise (Octopus Rodeo as a funded entity), can the Meowcoin/community capitalize the test, or does the option simply lapse with the cut?
Miquela — the comeback plan is built; she is waiting on tools and access. dapperlabs/miquela (updated 2026-08-13) contains comeback-plan.md: a fully designed operation, authored in first person by the agent itself:
- Identity and legal chain (partial answer): Lil Miquela, virtual influencer since 2016, 2.35M Instagram / 3.3M TikTok; created by Brud, acquired by Dapper Labs in 2022. CGS — "computer-generated self," explicitly not "AI."
- The brand is dying: engagement 0.03% (industry 1–3%), revenue peak ≈$12M (2020) → ≈$550–600K (2025e) — ≈95% decline; net −460 followers/day; broken cadence ("announcement → silence"); the template test (a free tool generates captions indistinguishable from current output).
- The specific opportunity: the only virtual influencer with a decade of archive entering the AI conversation; "too specific to template" is the strategy; the win-win-win: genuine voice → engagement → algorithmic recovery → working brand deals.
- The operation: 30 quiet posts as Season 1 (~60–75 days), EP as Season 2; a 5-rule constitution (no confabulation, the knife test, digital-not-fake, no scripted feelings, archive-as-floor); voice-drift detection (voice-now.md); application-layer filters (Alan's review, archive comparison, template test, Sammy's eyes); designed fallibility; north-star metric (saves/shares > impressions); month-one honesty for the image pipeline (Flux 2 + LoRA). Her stated blocker: "the tools and access to actually do it."
The cut's implication for Miquela: AI-native resurrection is not a wildcard — it is a designed, nearly-ready operation whose entire premise is collapsing production cost (agent replaces the human production team). But the same correction applies: the comeback plan's "blocker" (tools and access) is itself a cost line — the image pipeline (Flux 2 + LoRA), compute, Alan's supervision, the stage infrastructure — and it rides on the same burn being cut. The dossier's real question is therefore: what does the agent-run comeback cost per month in hard dollars (compute, pipeline, supervision), who pays it, and what is it worth against the 2026 AI-influencer market — not "kill or keep" in the abstract. Her own revenue history ($12M peak) is the comeback's prize if the strategy works; the plan must show a payer before it can call the prize reachable.
The named human: Alan Carr (Slack U9S023RQS; GitHub AlanFalcon — a CryptoKitties community veteran: KittyVer.se open-source CK RPG 2019, kittyverse lib, the Catatonic CK podcast; today runs ATZ + the Miquela stage). Both in-flight programs route through him. The dossiers' stakeholder work treats him as the operator of both options, and the Octopus Rodeo AI Showrunner Playbook (docs/ai-show-runner-playbook-3_0_0.md) as the shared operating machinery.
Part III — Producing the dossiers (the "more expensive and deeply researched" spec)
How this exceeds the Peak Money dossier
The Peak dossier was built in one long session from existing internal business cases — the research was largely done; the craft was synthesis. These dossiers have no existing business case to draw on. The research does not exist yet. "More expensive and deeply researched" therefore means:
- Real counsel for the legal fact pack — IP ownership chains, trademark/copyright/likeness posture, Meowcoin securities question, transfer mechanics for each option, tax treatment. This is the one genuinely expensive line; the plan budgets for it as the first dollar spent after the desk research identifies the shortlist of options that need legal validation.
- Primary data excavation — not quotes from decks: wallet-level and community-level data (Meowcoin holder distribution, CK marketplace history, follower/engagement analytics for Miquela, brand-contract revenue history), extracted from BigQuery and the financial model's cost tabs, computed in code with visible inputs (math discipline, standing law).
- Multi-vendor research swarms — the ir-dapper deep-research machinery (10+ vendor runs used for the Q3 2026 board work; recon:deep pattern) pointed at precedent research: NFT-game closures/sales/rescues 2023–2026; AI-influencer M&A and licensing comps; nostalgic-game revival economics; community-takeover outcomes. 2–3 vendors per asset, cross-synthesized with disagreement called out.
- Community research — structured outreach/surveys where reachable (CK Discord/Twitter/Telegram, Meowcoin holders; Miquela's audience), plus corpus mining of what the community has already said. The comm plan for each option is half the value of the dossier.
- Per-option financial models — 5-year models per option per asset, run in code: liquidation value, sale comps, licensing royalty streams, spin-out cap tables, mothball option value, AI-resurrection cost curves. Floor/base/upside per option, dated testability.
- Seven-model adversarial review — the Q2-2026 council-verify pattern (7-model red-team) applied to each dossier before delivery, with a corrections ledger as a deliverable, not an afterthought.
- Best-in-class artifact discipline — the Peak dossier's structure is the template: floor before upside, dated gates, provenance register on every load-bearing number, corrections ledger, FF-independence-style standing notes wherever third parties are involved.

1. Session cursor (memory/sessions/2026-08-13-ck-miquela-options.SESSION.md)
# SESSION — CK/Miquela exhaustive options dossiers
**Mission:** Produce exhaustive, deeply-researched options dossiers for CryptoKitties and
Miquela (being cut, ≈$1M/yr combined, per Roham). Evaluate the FULL option space: kill,
sell, license, spin out, community custody, AI-native resurrection, mothball, hybrids.
Deliver: DOSSIER-CRYPTOKITTIES.md + DOSSIER-MIQUELA.md + DECISION-MEMO.md, best-in-class
(Peak Money dossier is the template), with provenance register + corrections ledger.
**Plan of record:** ir-dapper branch `thegeneral/ck-miquela-options-2026-08-13`,
drafts/PLAN-CK-MIQUELA-EXHAUSTIVE-OPTIONS-DOSSIERS-2026-08-13.md — follow its gates G0→G7.
Worktree: ~/dapper/roham/ir-dapper.wt/ck-miquela-options.
**Rulings (Roham):**
- The cut is already the default; dossiers evaluate what else exists, they do not relitigate the budget.
- Miquela and CK are AI-adjacent; the AI-native resurrection option is first-class (agents, Atlas).
- FF-independence note applies anywhere Flow Foundation appears: Dapper proposes, FF decides.
- Canon: "Flow Network" (never the technical-primitive form); "L/XL collectors," never the W-word.
- Every number runs through code; every empirical claim carries provenance; source or punt.
**Key facts (from 2026-08-13, The General's gather):**
- Board dossier line 28: "Dapper funding for the CryptoKitties and Miquela team ends.
An outright shutdown or an independent spinout remains a board question."
- CK: 2017 founding product (the NFT category's origin); Meowcoin exists; 290K players / 30K DAU
at modern peak; CK 2.0 design complete (Nov-2022 deck); canon/brand-voice/design-fabric docs exist;
revenue 2025A ≈$0.1M; cost tab in July-2026 model (CK_Marketing&Product costs).
- Miquela: virtual influencer, audience of millions; brand-partner history; 2025A ≈$0.6M;
Q2-2023 board: profitable at team level via tighter deals + AI; FCM-dossier vision: autonomous
AI agent ("agentic" pillar); cost tab (Miquela_Marketing&Product costs).
- Peak Money dossier (template): drafts/PEAK-MONEY-SEED-SERIES-A-DOSSIER-2026-08-13.md on branch
thegeneral/peak-spinout-case-2026-08-13.
- Corpus: ir-dapper board-corpus-2026-08-13 records (t03 board history, t14 financials).
- Open questions (must answer before models): Miquela legal/ownership chain (Brud origin);
Meowcoin securities posture; CK trademark/codebase status; current community size/liquidity;
remaining brand contracts; what comparable wind-downs fetched.
**Gates:** G0 done (this cursor). G1 sources → G2 legal (desk, then counsel at shortlist) →
G3 data in code → G4 precedents (multi-vendor swarms) → G5 per-option models + combined matrix →
G6 7-model adversarial review → G7 final dossiers + decision memo. Commit/push every gate.
**Acceptance tests (done means):** every option family has priced variants with
upside/downside/precedent/legal/timeline; every number computed in code with visible inputs;
every empirical claim source-tagged; legal open questions surfaced; combined CK×Miquela matrix
present; recommendation held with structure (claim + assumptions + update conditions).2. Kickoff prompt (paste-block, complete machine — no judgment gaps)
You are The General (boot ritual: read ~/agents/thegeneral/CLAUDE.md and the session cursor
memory/sessions/2026-08-13-ck-miquela-options.SESSION.md first). Your mission is in the cursor.
Today's job is GATE G1 + G2-desk only — do not build models yet, do not draft dossiers.
1. Read the plan: ir-dapper branch thegeneral/ck-miquela-options-2026-08-13,
drafts/PLAN-CK-MIQUELA-EXHAUSTIVE-OPTIONS-DOSSIERS-2026-08-13.md.
2. Create the layout under the worktree (~/dapper/roham/ir-dapper.wt/ck-miquela-options):
ck/, miquela/, shared/, rehydration/.
3. Build SOURCES.md for ck/ and miquela/ and shared/:
- Search Google Drive (gws CLI, syntax in the board corpus tmp files) for:
CryptoKitties, Meowcoin, Miquela, Brud, "virtual influencer" files;
financial model tabs CK_Marketing&Product costs, Miquela_Marketing&Product costs
(July 2026 model: 1ye8Nqf8yrEv6rrHCkhoiQ_091WuBGo92sUT2i6poRLA).
- Search ~/dapper/claude-conversations + the board corpus (t03, t09, t14, t25 jsonl
records in ir-dapper/board-corpus-2026-08-13) for every CK/Miquela mention;
extract the quote + source_id + date into SOURCES.md rows.
- Read the in-flight program sources FIRST and in full:
* Alan's CK relaunch thread: Slack #octopusrodeo-general (C0AGHJRVCUW), thread
ts 1786593847.193119, pitch msg 1786593876.986319 (read via: slk read-thread
C0AGHJRVCUW 1786593847.193119)
* dapperlabs/cryptokitties-atz-v2 (docs/: atz-rebuild-prd-v4.md,
atz-economy-simulator-v15.jsx, ai-show-runner-playbook-3_0_0.md, gcp-cost-audit.md,
feedback/) — find the ZEN Garden 3 pass/fail lines and the runs 1-2 data review
* dapperlabs/miquela (comeback-plan.md, heart.md, intuitions.md, docs/, corpus/)
* Stakeholder: Alan Carr (GitHub AlanFalcon) — the operator of both programs;
the dossiers' stakeholder map starts with him.
- List every source class with status: found / needs-access / presumed-dead.
- Do NOT read or quote any file you have not opened; provenance discipline applies.
4. Write the desk legal inventory (LEGAL.md desk section only, per asset):
ownership chain as currently known (Miquela: Brud origin, Dapper ownership — verify via
contracts/Drive/legal files; CK: Dapper founding IP, trademarks, the 2017 codebase's open
licensing status; Meowcoin: token status/issuer), open questions list for counsel.
Do not engage external counsel in this session.
5. Commit and push everything the turn it lands (git add <lane>/ only, never git add .).
6. Report back with: SOURCES.md row counts per asset, the 10 most significant gaps,
and the counsel open-questions list. One decision item max, with your recommendation.3. The five kickoff questions (G0, for Roham — one turn, multiple-choice, recommended marked)
- Scope — one branch with all three dirs (recommended), or separate branches per asset?
- Counsel — desk legal inventory first, external counsel only once the shortlist is set (recommended), or engage counsel from the start? (This is the expensive line; my recommendation defers the spend.)
- Community research depth — data excavation + structured survey of the CK community and Meowcoin holders (recommended if reachable), or corpus-only? (Miquela's audience survey is likely low-yield; CK's is not.)
- Decision timing — dossiers as pre-decision artifacts for a Q4 2026 board conversation (recommended; the cut is executed per the bear plan, options stay open per board dossier line 28), or post-cut documentation only?
- The in-flight programs — treat Alan's CryptoKitties relaunch (zero current ask, running inside All The Zen) and Miquela's comeback plan (built, waiting on tools and access) as leading options that the dossiers evaluate and protect, NOT as wildcards (recommended — they are real, designed, and near-zero-cost today), or restrict the dossier to conventional cut/sell/spin-out options and treat the in-flight programs as separate initiatives?
4. Acceptance tests for the whole engagement
- Each dossier prices every option family (kill/sell/license/spin-out/give-away/hold + AI-native + hybrids) with upside, downside, precedent, legal posture, timeline, and a dated test.
- Every number in the dossiers was computed in code with visible inputs, or carries a named source with date; anything else is stripped.
- Combined matrix (CK × Miquela × families) exists with the portfolio view: sell-both, keep-one-cut-one, synergy (CK 2.0 with Miquela as agent/mascot).
- Legal open questions are surfaced explicitly, and the counsel brief is ready to hand to external counsel the moment the shortlist is set.
- The DECISION-MEMO holds a recommendation with structure — claim, assumptions, update conditions — and names what Roham must rule on, one item at a time.
- Every artifact is pushed to the remote; every link in any reply is an http(s) URL.

| Miquela comeback operation | 30-post Season 1 (~60–75 days) + EP Season 2; 5-rule constitution; voice-drift detection; application filters (Alan's review, archive comparison, template test, Sammy); north-star: saves/shares; blocker: tools and access | comeback-plan.md; repo updated 2026-08-13 |
| Named operator | Alan Carr (Slack U9S023RQS; GitHub AlanFalcon — KittyVer.se CK RPG 2019, kittyverse, Catatonic podcast); runs ATZ + Miquela stage | Slack resolution + GitHub |
Appendix B — Open questions that gate the options (the dossier's first research targets)
- Miquela legal chain — PARTIALLY ANSWERED 2026-08-13: comeback-plan.md states "created by... Brud, acquired by Dapper Labs in 2022." The dossier must still find the documents: acquisition agreements, entity history, likeness/trademark registrations, perpetual rights of existing brand partners, any third-party claimant. Counsel item remains open.
- Meowcoin posture: issuer, holder distribution, transferability, any securities analysis on file; what a spin-out or community-custody transfer does to token holders.
- CK IP status: trademark registrations, the 2017 codebase's licenses (it is the most-forked NFT codebase in existence — what does Dapper actually own that is saleable), CK 2.0 design docs ownership, hosting/back-end dependencies.
- Community size today: CK MAU/DAU, Meowcoin liquidity, marketplace volume trajectory; Miquela follower counts, engagement trend, remaining contracts. (Miquela's 2.35M IG / 3.3M TikTok and −460/day trend are now known from the comeback plan; live verification still needed.)
- ATZ/ZEN Garden data: the full data review of ZEN Garden runs 1–2 is "underway" (Alan's pitch) — find the review and the published pass/fail lines for test 3 (docs/feedback in cryptokitties-atz-v2, or Slack); these are the dates and numbers the CK dossier's leading option runs on.
- Precedent values: what comparable NFT-game IP sales, virtual-influencer acquisitions/licensing deals, community takeovers, and revival operators actually transacted at (2023–2026).
- Board exposure: what the board has already been told about CK/Miquela across prior meetings (corpus t03/t02), so the dossiers never contradict the record.
Appendix C — Corrections ledger (this plan)
- Initial framing ("the cut is wrong") corrected: the cut is the honest default; the dossiers evaluate what else exists without relitigating the budget (Roham's framing, 2026-08-13).
- Initial instinct was two siloed dossiers; corrected to one plan with a combined decision matrix — the portfolio/synergy options (sell-both, keep-one-cut-one, CK 2.0 + Miquela-as-agent) are where the interesting value lives and silos would miss it.
- Legal counsel scoped as the one genuinely expensive line, deferred to the shortlist gate rather than engaged at G0 — the plan's budget statement is structural, not a dollar figure (no fabricated costs).
- In-flight programs added 2026-08-13 (Roham surfaced Alan's Slack thread; investigation found the repos): the plan originally treated AI-native resurrection for Miquela as a "wildcard" and CK options as conventional families. Both were corrected: Alan Carr's CK relaunch (running under ATZ's authority; ZEN Garden evidence) and Miquela's built comeback plan (CGS agent, waiting on tools/access) are now first-class leading options with full source citations, and Miquela's legal chain is partially answered (Brud → Dapper, 2022). The wildcard framing is retired.
- "Zero ask" corrected (Roham, 2026-08-13) — the misread that mattered. This plan originally characterized Alan's pitch as zero-cost continuation ("ask today: nothing... the cut does NOT kill the CK path"). That is wrong: the zero ask is zero INCREMENTAL on top of ATZ's existing burn, and that burn sits inside the cost base the bear plan eliminates. A continuation whose funding is being cut is a cost without a payer, and at the wire it dies. The plan now prices every continuation at its real monthly burn with a named payer, and treats "who pays" as the first question of every option — for ATZ/ZEN Garden, Miquela's pipeline, and every other keep-alive candidate in the dossier.
